No two hammam journeys are the same
Specialist consultancy for luxury hotels and spas that want their hammam or rasul to feel distinctive and pay its way. Led by Lynne Leon, founder of VILASA.
Lynne replies personally, usually within two working days.
VILASA. Hammam & Rasul Consultancy helps luxury hotels and spas in the UK, Ireland and internationally make their hammam and rasul facilities work commercially. We develop treatment rituals and protocols, advise on products, train therapists, shape the guest experience and set menus and pricing, so a beautiful space becomes a busy one.

01Where beautiful facilities fall short
There is a real difference between supplying products for a hammam and knowing how to turn a hammam into a commercially successful spa experience.
A hotel might invest tens or even hundreds of thousands of pounds in beautiful thermal facilities, only to discover that its spa team doesn’t know how to create the treatments, which products to use, how to deliver the experience consistently or, crucially, how to make the space generate revenue.
“As a newly formed team, embarking on treatments that were completely new to many of us, we were looking for more than a product supplier. We needed expertise, guidance, passion and, if we’re honest, someone to hold our hand a little along the way.”
Emma Sorby, Spa Director, The Grand, York
It happens more often than the industry likes to admit. The signs are usually familiar:
- Quiet booking sheets for a space that cost a great deal to build
- Rituals that change depending on which therapist is on shift
- Products chosen for the brochure rather than the ritual
- A menu guests struggle to understand, so they book a massage instead
- Prices set well below what the experience could command
Every one of these can be fixed, usually without touching the building.
Is your hammam working as hard as it should?
A quick self-check for spa directors. Tick everything that is true of your spa today.
Three or more unticked boxes usually means the facility is earning less than it could, and that is exactly where a Consultation or Operational Review begins.
03Who we work with
We work with luxury hotels, destination spas and wellness properties in the UK, Ireland and internationally, at whatever stage the hammam or rasul has reached.
- New openings, where the facility is being built and the treatments, team and menu still need creating.
- Established spas, where a hammam or rasul is underused, inconsistent or underpriced.
- Operators introducing hammam rituals into an existing spa for the first time.
- Developers and spa consultants who need specialist treatment and operational expertise alongside their own.
- Spa teams reviewing their menus, protocols or product choices.
04What the consultancy covers
We look at the whole experience, from the menu description a guest reads to the moment they leave the relaxation area.
Treatment and ritual design
Rituals with a clear sequence, the right timings and enough authenticity to feel considered, designed so every therapist can deliver them the same way.
Products
The right textures, quantities and formats for each step, chosen for how they perform in heat and steam, and what they cost per treatment.
Guest experience
How the hammam or rasul is introduced before arrival, explained on the day and remembered afterwards, including the retail moment.
Team and training
What your therapists need to know, how confident they feel, and how the facility should be staffed across a working week.
Commercial performance
Menu structure, pricing, scheduling and utilisation, so the space earns its keep.
05Ways to work together
Three ways in, depending on how much help you need.
Consultation
+ VAT
A focused 75-minute video consultation with Lynne, for a specific question or a first conversation. You complete a short questionnaire beforehand and receive a one-page action note afterwards. The fee is credited in full if you book an Operational Review within 60 days.
Operational Review
+ VAT, plus expenses
Lynne spends a day on site, assessing the facility, the rituals, the products, the team and the commercial picture. Within 15 working days you receive the VILASA. Hammam & Rasul Operational Blueprint, followed by a 30-minute call to talk it through.
Concept Development
+ VAT
For new openings and significant repositioning. We develop the concept, treatment menu, product strategy, guest experience, staffing approach and indicative pricing, with a plan for implementation. Projects typically run from £6,000 to £12,000 and are quoted after a scoping call.
The Blueprint is a bespoke report written for your property alone. It sets out where you are now, what to change and in what order, with clear recommendations on treatments, products, guest experience, team and revenue. It is designed to be used by the people running the spa, rather than filed away.
Therapist training, written treatment protocols, launch support and ongoing advisory support are available as additional services.
What could five more hammam rituals a week be worth?
Move the sliders to match your spa and the figures update as you go. Most spa directors are surprised by how few extra treatments it takes to cover our fee.
- Consultation: after 4 extra treatments, around 1 week at 5 a week.
- Operational Review: after 27 extra treatments, around 5 weeks at 5 a week.
- Concept Development: after 57 extra treatments, around 11 weeks at 5 a week.
These figures are illustrative and based on the numbers you enter. Actual results depend on demand, pricing and how recommendations are put into practice. Concept Development is shown at its starting fee; expenses are not included.
07Led by Lynne Leon
Lynne Leon is the founder and managing director of VILASA, and has spent more than 20 years in the spa industry. Part of that time was spent in the Middle East, at properties including Burj Al Arab, Mandarin Oriental, One&Only, Palazzo Versace and W The Palm, working alongside spa teams and learning hammam protocols and traditions first-hand from the people who know them best. She works inside hammams and rasuls, with the therapists who run them and the spa directors who answer for their revenue.
Her work includes leading the hammam and rasul menu engineering for SubRosa Spa at The Grand, York, and personally training its team. At Dolphin Square Spa in London, she developed bespoke protocols and training to introduce marocMaroc rituals. Teams at The Newt in Somerset, Hotel Café Royal and Four Seasons Hotel London at Tower Bridge have trained with her too.
What clients get is a hammam and rasul consultant who understands the ritual, the product and the spreadsheet, and can explain all three to a spa team.
SubRosa Spa, The Grand, York
SubRosa opened in December 2025 in the historic vaults beneath The Grand, York, the city’s only five-star hotel, after a 27-week, £2.8 million refurbishment of its former leisure pool. marocMaroc was chosen for the new double hammam and rasul. The Good Spa Guide has since given SubRosa its highest bubble rating.
Lynne led the menu engineering for both treatments and personally trained a newly formed team, many of whom had never delivered hammam or rasul rituals before. VILASA. then supported SubRosa through its launch events and guest experiences, followed by ongoing treatment and retail training.
“I have never felt so clean and pampered!”
“I would recommend this 90min treatment as it was professional and well executed.”
“MarocMaroc products are so good on the skin and the aroma is delectable!!”
“She led the menu engineering for our Hammam and Rasul experiences, helping us shape treatments that felt authentic, commercially viable and perfectly aligned with the luxury positioning of SubRosa. Within a matter of days, our team had completely fallen in love with the brand.”
Emma Sorby, Spa Director, The Grand, York

What spa teams say
“In an industry where supplier relationships can often feel transactional, our experience with VILASA. has been the complete opposite. It has felt like a genuine partnership from day one. And Lynne, if passion for a brand could be bottled and sold, I suspect it would be your best-selling product.”
Emma Sorby, Spa Director, The Grand, York
“I started working with Lynne and the VILASA. team in 2021. They were very helpful accommodating training and offering support introducing marocMaroc to the spa. Partnering with Dolphin Square Spa, London, we brought marocMaroc to life with bespoke protocols, expert training and strategic support, elevating team confidence and driving impressive revenue growth.”
Justyna Dyduch, Spa Manager, Dolphin Square
“Working with luxury brands and people who understand the concept of providing luxury service is vital. Having worked with VILASA. for one of my selected brands in the spa has been extremely helpful. The knowledge, training and support have been exceptional; nothing is too much to ask.”
Stef, Spa Director, The Londoner
“Lynne is an exceptional trainer, kind, knowledgeable and effortlessly professional. Her calm demeanour and soothing voice inspire confidence, keeping the team fully engaged with the training.”
Teo, Treatment Manager, Hotel Café Royal
09Independent advice, openly given
VILASA. is the UK and Ireland distributor for marocMaroc, the Moroccan hammam specialist. We say so plainly, because you should know.
Our consultancy advice stands on its own. If your current products are working, we will tell you, and show you how to get more from them. Where we do recommend a brand we represent, your Blueprint says so. You are free to choose any supplier, and our fees never depend on a product order.
“I would wholeheartedly recommend VILASA. to any luxury spa or five-star hotel, regardless of which brand they choose to partner with.”
Emma Sorby, Spa Director, The Grand, York

10Frequently asked questions
What does a hammam consultant do?
A hammam consultant helps a spa design and run its hammam treatments well. At VILASA., that means developing the rituals and protocols, choosing products, training therapists, shaping the guest experience and setting the menu and pricing so the facility generates revenue. It is practical, site-specific advice, rather than a training course or a product pitch.
How much does hammam consultancy cost?
A 75-minute Consultation costs £395 + VAT. An Operational Review, including a site visit and a bespoke written Blueprint, costs £2,750 + VAT plus expenses. Concept Development for new openings starts from £5,950 + VAT.
What is the difference between a hammam and a rasul?
A hammam is a Moroccan or Turkish steam bath built around heat, cleansing and exfoliation, often therapist-led. A rasul is a smaller steam chamber where guests apply mineral muds to the body, usually as a self-guided experience. Each needs different treatments, products and staffing.
What should a hammam ritual cost in a UK luxury spa?
It depends on duration, setting and what is included, but price should reflect a signature experience rather than a steam room add-on. As a guide, SubRosa at The Grand, York lists its 90-minute Grand Hammam at £125, while Four Seasons Hotel London at Tower Bridge charges £195 for 60 minutes and £320 for 90 minutes midweek. The Good Spa Guide’s 2025 research found half of UK spa-goers plan to spend between £100 and £200 on a spa day.
Do you only recommend marocMaroc products?
No. VILASA. distributes marocMaroc and says so openly, but our recommendations are made on merit. If your current products suit your rituals, we will advise you on getting more from them.
Can you train our therapists?
Yes. Hands-on therapist training is available as an additional service, either alongside a review or as a standalone booking.
Do you advise on installation, steam equipment or water hygiene?
No. We advise on treatments, products, guest experience, training and spa operations. Engineering, ventilation, water hygiene and building compliance should be handled by qualified specialists.
Where do you work?
Anywhere in the world. Much of our work is with hotels and spas in the UK and Ireland, but Lynne travels internationally for site visits and concept projects, with travel and accommodation charged at cost. Virtual consultations are available in any time zone.
Tell us about your hammam
Whether it opens next spring or has been quiet for years, a short conversation is the best place to start. Share a few details and Lynne will come back to you personally.
